The age of Generative Engine Optimisation (GEO)

How brand discovery has changed and what you must do now

Your customers are no longer just Googling your brand. They're looking at ChatGPT, Gemini, Perplexity, and Claude. And if you're not in the answer they receive, you're invisible.

This is the reality of 2026. Search is being reinvented by AI. And most brands haven't noticed yet.

The shift: from ranking to being cited

AI changes the game. For two decades, marketing success meant one thing: rank high in Google. That's no longer the case.

Today:

  • 40% of consumers start searches using AI tools instead of traditional search engines
  • 30% of Google searches display AI Overviews above traditional results
  • AI search visitors convert 4.4x better than organic visitors
  • By 2028, AI-powered search will generate more economic value than traditional organic search.

The critical difference is that in AI search there is no ranked list. Either your brand is cited in the answer or it isn’t. There is no ranked list, no position 11, no second page – you’re either there or you’re not.

And in the emerging agentic search phase, AI agents will conduct research, compare options, and execute purchases all without the consumer visiting your site. The stakes are higher than ever.

Why this matters for your business

The shift towards AI-dominated search has important implications for businesses. Consider a potential consumer asking ChatGPT: "What is the best premium coffee capsule for an intense morning espresso that pairs well with almond milk?” Or, “Which insurance company offers the best comprehensive coverage for family protection?” Or “Who offers the best solutions for diabetes management and continuous monitoring?”

In a traditional search they might click through multiple pages and compare different possible options. Today, AI synthesises an answer in seconds and cites just 2–3 brands. If your brand isn't in that answer, you lose the click and the possibility to capture the first-party data, and maybe the conversion too.

This is happening across every industry. In consumer goods, retail, medical devices, financial services, luxury, AI is becoming the new front door to discovery. If you're not visible in AI answers, you're not just losing ranking position, you're losing qualified buyers.

Enter GEO: Generative Engine Optimisation

Generative Engine Optimisation (GEO) is the evolution of SEO for the AI era. While traditional SEO focuses on ranking your website in a list of links, GEO goes one step further, targeting selection within the answers generated by AI tools.

GEO operates across four pillars:

  • Technical Foundation: Ensure your website is technically accessible to AI crawlers (GPTBot, ClaudeBot, Googlebot) and governed by clear inclusion rules. Missing or misconfigured technical files (robots.txt, sitemap.xml, llm.txt) can make your content invisibile in AI datasets.
  • SEO: Implement structured data (JSON-LD schema) that exposes your brand's entities, relationships, and context in machine-readable format. AI models don't just read your words, they parse your structure.
  • Content: Create content that speaks the language of machines, too. AI prioritises factual accuracy, clear structure (headings, bullet lists, FAQs), and E-E-A-T signals (Experience, Expertise, Authoritativeness, Trustworthiness).
  • Brand: Manage your brand narrative across the entire AI-indexed ecosystem, not just your website. AI learns your brand from reviews, Wikipedia, news, forums, and third-party sources. You must influence this distributed narrative and ensure consistent, accurate representation.

The goal is simple: make your brand data so clear, authoritative, and easily extractable that AI models select it as their ‘source of truth.’

Not just any GEO assessment – the Deloitte advantage

At present, most brands have no idea where they stand: they don't know if they're cited in AI answers. They don't know how AI assesses their brand. They don't know who controls their narrative when AI tells their story.

This is why a rigorous GEO Assessment has become essential.

At Deloitte we've built a methodology that goes far beyond generic scoring tools. Our approach is grounded in real-world testing across multiple AI platforms and languages:

  • We design more than 100 calibrated queries per language, segmented by intent level (brand-explicit, competitive discovery, intent-based, diagnostic). And we tailor them to your sector and to your competitive landscape.
  • We run every query across five AI platforms (ChatGPT, Gemini, Perplexity, Copilot, Claude) to capture how different engines represent your brand.
  • We trace every AI claim back to its actual source. This reveals who controls your brand narrative – your own channels or third parties.

We measure five key things: how often you're mentioned, your share of the conversation, whether sentiment is positive, if you're a top recommendation, and how much of your story you control vs. third parties. We then combine these metrics into the AI Visibility Index (AVI) – a single C-suite KPI that tells you exactly where you stand.

Our GEO Assessment, however, does not end there. We validate data quality, flag AI hallucinations, challenge findings against facts, and deliver a prioritised roadmap with effort-vs-impact analysis. We've detected false information in 7% of AI responses and have found price comparators cited instead of official brand websites. We've uncovered brand narrative control gaps that looked like strong sentiment scores. These insights only emerge with human judgment.

Most importantly, we transform our findings into a concrete action plan. And if you decide to execute the roadmap with us, Deloitte can be your implementation partner across all four GEO pillars: from technical infrastructure and content optimisation to semantic accessibility and authority building. We have the expertise, tools, and cross-functional capabilities to guide and execute every phase.

Contact Deloitte Digital Switzerland today. Let's assess your AI visibility, benchmark you against competitors, and build a roadmap to ensure your brand is found, understood, and trusted by AI engines.

How long does a GEO Assessment take, and what's the typical timeline to see results?

A GEO Assessment typically takes 4 to 6 weeks from start to finish. You'll receive your AI Visibility Index (AVI) score and initial findings within that window. However, seeing measurable improvements in your AI visibility depends on how quickly you implement recommendations. Some quick wins can have an impact within 2 to 3 months, while structural changes (like schema implementation or content optimisation) may take 3 to 6 months, depending on their complexity.

Is GEO only relevant for B2C brands, or does it matter for B2B companies too?

GEO is critical for both. B2B buyers increasingly use AI assistants to research vendors, compare solutions, and shortlist providers. In fact, 51% of B2B software buyers now start their research with AI chatbots. If your B2B brand isn't visible in those answers, you're losing qualified leads before your sales team even gets a chance.

What if my brand already ranks well in traditional Google search? Do I still need GEO?

Yes. Traditional SEO ranking and AI visibility are two different games. We've seen brands that rank #1 on Google appear in less than 20% of AI answers for the same queries. AI doesn't just pull from top-ranking pages: it synthesises from across the web, prioritising authority, freshness, and structured data. You need both strategies.

How much does it cost to optimise for GEO, and what's the ROI?

Costs vary depending on the scope of your optimisation (technical fixes, content restructuring, schema implementation). However, the ROI is compelling: AI search visitors convert 4.4x better than traditional organic visitors. Even small gains in AI visibility can significantly impact your bottom line. We recommend starting with a GEO Assessment to identify quick wins and prioritise investments on the basis of effort vs. impact.

Can I use standard SEO tools to measure my GEO performance?

Not effectively. Most SEO tools don't measure AI visibility, they focus on traditional ranking metrics. You need a specialised GEO Assessment that actually queries AI platforms, analyses responses, and tracks source attribution. Generic scoring tools won't catch hallucinations, narrative control gaps, or platform-specific quirks that matter.

What if my competitors are already optimised for GEO? Is it too late to catch up?

No. GEO is still in its early stages and most brands haven't even started. If you act now, you can establish strong positioning before the market becomes saturated. The brands that move first will have a significant advantage. Waiting another 6–12 months puts you at real risk of falling behind.
