AI is steadily transitioning from experimentation into operational use, with organizations embedding chatbots, copilots, and intelligent automation into customer journeys, internal processes, and decision-making workflows across industries. Some of these initiatives are already delivering measurable value by improving service quality, increasing efficiency, and enabling new forms of interaction.
Despite this visible momentum, many AI initiatives still fail to progress beyond the pilot stage. Surveys and studies indicate that while a large majority of AI pilots succeed in controlled environments, only a few AI initiatives ultimately create sustainable value at scale. The limiting factor is rarely model performance; it is the strength, maturity, and adaptability of the underlying data foundations that determine whether AI can truly scale.
Understanding the evolving relationship between data and AI is therefore critical. The challenge is not only how data enables AI, but also how AI can transform the way data is governed, engineered, and operated.
There is broad consensus that strong data foundations are essential for successful AI. For years, this dependency has been illustrated through the iceberg metaphor, where visible AI capabilities sit above the surface while data foundations remain hidden below.
Today, however, awareness is no longer the primary issue as most organizations are already investing in data. The deeper challenge lies in the purpose of those investments. Data programs are still frequently driven by objectives that predate the current wave of AI, such as regulatory compliance, reporting enablement, or technology modernization. While these remain important, they do not automatically create AI readiness.
The environment in which data must operate has evolved more rapidly than the foundations originally designed to support it. As a result, organizations may manage data well by traditional standards yet still struggle to scale AI.
The core disciplines of data management are not new. Data quality, governance, architecture, integration, and master data have long been critical to enterprise performance. What has fundamentally changed is the speed, scale, and autonomy with which AI systems now consume and generate data.
Data is no longer accessed only by humans interpreting reports or regulators performing reviews. Increasingly, it is consumed directly by AI models that automatically select information, combine structured and unstructured sources, generate outputs in real time, and influence operational and customer-facing decisions. This introduces new expectations for timeliness, consistency, explainability, and control.
Data quality issues must be detected and remediated earlier in the life cycle. Business meaning must be machine-readable, not confined to human documentation. Traceability, security, and compliance must be embedded continuously into operational processes instead of being verified retrospectively. Data architectures must provide AI with controlled, reliable access to both legacy and modern data sources, exposed through appropriate semantic models and enriched with contextual information aligned to specific AI use cases.
GenAI further raises the bar by relying on unstructured assets—documents, policies, and textual repositories—that now must meet the same standards of quality, control, and trust as structured data. This means data foundations must evolve at the same pace as AI itself through changes in technology, operating models, and organizational design.
While it is well understood that data enables AI, a more recent and transformative development is that AI can actively accelerate the operation of data foundations. For the first time, AI is not only a consumer of data but also a participant in how data is discovered, governed, engineered, and maintained.
Consider a common scenario in which a data engineer is asked to analyze client exposure to a specific product. Even when the underlying data exists, fulfilling such a request may require weeks of clarification, profiling, transformation design, pipeline development, and alignment with business expectations.
In an AI-augmented environment, intelligent agents can interpret business intent, connect requests to governed semantic definitions, identify and profile relevant data sources, detect quality issues, and recommend remediation strategies informed by historical knowledge. They can assist in constructing or adapting data pipelines with embedded controls and even generate an initial dataset or analytical output to accelerate validation and alignment. Activities that once required extended manual effort can therefore be reduced from weeks to hours.
This does not remove the human role. Human expertise remains essential for defining intent, establishing guardrails, arbitrating trade-offs, and ensuring accountability, while AI shifts effort from repetitive tasks to higher‑value judgement and decision-making.
Organizations that lead in the next phase of AI adoption will not necessarily be those conducting the largest number of experiments or deploying the most advanced algorithms, but those whose data foundations can operate at the speed of AI.
This requires a shift from periodic governance to continuous oversight, from static documentation to machine-readable semantics, from manual stewardship to AI-assisted operations, and from reactive remediation to quality embedded directly into data pipelines. When these changes occur, a reinforcing cycle emerges: strong data foundations enable effective AI, and AI in turn accelerates and strengthens those foundations over time. The organization progressively learns which controls build trust, which datasets create value, and where future investment should focus.
The long-term success of AI will not be determined solely by advances in algorithms or computational power. It will depend on the ability of organizations to transform their data foundations into adaptive, intelligent systems capable of operating continuously, securely, and at scale.
Scaling AI ultimately means scaling the data foundations beneath it. Today, AI itself provides the tools to accelerate this transformation, enabling organizations to evolve faster, operate more intelligently, and build sustainable trust in decisions powered by data and AI.
