Our department provides services to nearly all units within the organization. However, the chargeback mechanism we have in place isn't working. This has become a critical issue as it involves a budget of over 90 million euros that isn't being clearly allocated.
Recognizing the strategic importance of this operational issue, Nzyme brought together representatives from the four main teams affected by the chargeback mechanism for a one-day High Impact Session. Through structured collaboration, these key stakeholders worked together to devise a solution that included transparent rules for the chargeback process and a governance model that was acceptable to all parties involved. A clear, actionable plan was also developed to implement the new system as quickly as possible.
To ensure sustained alignment and execution, Nzyme invited the four Business Unit leaders to reconvene a month later for a follow-up session. During this meeting, they reviewed the session report, solidified their agreement on the recommendations, and confirmed the final plan. As an additional safeguard, Nzyme conducted a live stress test of the new governance model to identify any potential weaknesses and to prevent future deviations from the chargeback process.
